Print-on-Demand Workflow Modernization

For a high-volume print-on-demand manufacturer, every order combines a commercial transaction with a production requirement: the right artwork must reach the right item and continue through manufacturing and fulfillment. The business supported e-commerce brands selling customized apparel and merchandise, but its legacy platform struggled under heavier workloads. Some critical production tasks took hours to complete.

Without an internal engineering function to own the system, the manufacturer needed both a technical decision and an implementation path. The Challenge

The problem extended beyond slow software. Customer-specific processing logic had accumulated throughout the application, making integrations difficult to standardize and changes risky to introduce.

Print-on-demand also presented requirements that conventional manufacturing software could not handle without adaptation. Artwork varied at the individual item level, incoming orders arrived in different formats, and production depended on coordinating digital assets with physical work.

Three constraints shaped the engagement:

  • Production bottlenecks: Long-running jobs and inconsistent status updates affected processing and operational visibility.
  • Fragmented integrations: Each customer connection could require its own code, increasing the effort involved in onboarding and maintenance.
  • Limited technical ownership: The business lacked the internal capability and system documentation needed to confidently maintain or extend the platform.

Replacing the software could not mean ignoring ongoing operations. The team needed to keep the existing system functioning while establishing an alternative that fit the manufacturer’s actual production requirements.

The Approach

Startup Labs combined assessment, interim maintenance, platform selection, and hands-on implementation. The central decision was to use an extensible ERP/MRP foundation for standard operational functions while developing the specialized capabilities that print-on-demand required.

Choosing a Foundation the Business Could Own

The assessment found that repairs could provide temporary stability but would not address the legacy platform’s underlying architectural limitations. Maintenance and patches supported operations during the evaluation and buildout.

Startup Labs compared a fully custom replacement with commercial and open-source ERP/MRP options. The evaluation focused on customization ownership, implementation and maintenance effort, high-volume order ingestion, and compatibility with the manufacturer’s production processes.

An open-source, modular platform provided the selected foundation. It supplied established manufacturing, inventory, and shipping functions while allowing the business to own the extensions needed for its operation.

This avoided treating the project as either a complete ground-up rebuild or a standard ERP installation. The implementation used existing capabilities where they fit and custom engineering where the product and production model demanded it.

Standardizing Incoming Orders

The legacy system handled differences between customer integrations through separate processing logic. Startup Labs replaced that pattern with a generalized ingestion framework.

A configurable translation layer normalized incoming order data before it entered the operational system. Shared preparation capabilities handled validation and production readiness, including artwork preparation and address checks.

The important architectural distinction was where variation lived. Differences between incoming formats could be expressed through configuration rather than repeatedly embedded in application code.

That allowed a common processing workflow to serve multiple integrations while preserving the information needed to manufacture customized items. Order intake became part of the production foundation rather than a collection of disconnected customer-specific connections.

Connecting Software to Physical Production

The ERP foundation required substantial adaptation for artwork-driven manufacturing. Startup Labs developed extensions that connected item-level customization with production equipment and the broader manufacturing process.

The work covered production coordination, quality validation, and shipping integrations without separating those activities from the underlying order and inventory records. Digital artwork and operational data remained connected to the physical items being produced.

This mattered because a print-on-demand system cannot stop at accepting an order. It must carry the information needed to make and fulfill that order through the operation.

Establishing Shared Operational Visibility

Startup Labs integrated the custom workflows with the platform’s manufacturing, inventory, and shipping functions. Status-update mechanisms connected progress across operational areas and supported updates to e-commerce customers.

Rather than leaving each application to maintain its own interpretation of progress, the implementation established shared workflow information across order processing, production, quality control, and fulfillment.

This gave the manufacturer a more consistent basis for coordination while keeping future changes centered on common workflows.

Results

After key workflows migrated, the manufacturer reported faster order throughput and more stable processing. Removing legacy bottlenecks shortened long-running processes and supported more predictable production timelines.

The standardized ingestion architecture also changed integration work. Configuration-driven mappings replaced most customer-specific engineering, materially shortening onboarding timelines. Shared processing supported more complex incoming orders without recreating separate integration paths.

Across the operation, the engagement delivered:

  • Connected order ingestion, artwork preparation, manufacturing, and fulfillment.
  • Improved visibility across production, quality control, and shipping.
  • Generalized workflows with less customer-specific code to maintain.
  • Ownership of the custom code and a clearer foundation for ongoing development.
